Teams map flow, measure flow, and optimize flow. Leaders want smoother handoffs and fewer bottlenecks. Yet the thing flowing is rarely the thing that matters.
Flow has become the religion of modern delivery: we map value streams, instrument lead times, and celebrate smoother handoffs. But somewhere in the instrumentation, a question got lost — what, exactly, is flowing?

If the item crossing your board is a task fragment that no customer could ever recognize, optimizing its speed is polishing a cog so the machine can spin faster in neutral. Flow only matters when the unit of flow is a unit of value.
- Make the flowing unit something a customer or stakeholder can feel.
- Measure the time from 'start of real work' to 'someone benefited'.
- Kill flow metrics for work that shouldn't exist at all.
